The posts in this archive are written to help Shopify teams identify what is weakening buying momentum, what is suppressing AOV, and what deserves action first.

Black Friday 2026 falls on Friday, November 27, and Cyber Monday on Monday, November 30. Thanksgiving is November 26. If you're reading this in late October, you have about five weeks before the biggest traffic of the year hits your store.

That's enough time to fix the problems that cost the most under load. It isn't enough time for a theme migration or a checkout rebuild. This guide covers what last year's numbers say about where the money goes, and a week-by-week plan for the final stretch.

Quick answer

Weeks before Black FridayFocus
5 weeks (late October)Audit mobile PDPs, cart, and checkout. Fix cost surprises and broken flows.
4 weeksFinalize offers and thresholds. Load-test apps and promotions. Schedule changes.
3 weeksBuild and QA campaign landing pages. Confirm tracking.
2 weeksSoft freeze: only bug fixes and content updates.
Final weekHard freeze on theme and apps. Monitor, don't rebuild.

What BFCM 2025 told us

Shopify reported that its merchants sold $14.6 billion over the 2025 BFCM weekend, up 27% year over year (24% in constant currency). Sales peaked at $5.1 million per minute at 12:01 p.m. Eastern on Black Friday. More than 81 million shoppers bought from Shopify merchants, and the average cart was $114.70.

A few other details from Shopify's release are useful for planning:

  • Cross-border orders made up 16% of all orders.
  • Shop Pay sales grew 39%, and 32% of orders used Shop Pay.
  • Top categories included cosmetics, clothing tops and pants, activewear, and fitness and nutrition.
  • More than 94,900 merchants had their best sales day ever.

Shopify notes that these figures are approximate and unaudited.

Adobe's figures for all US online retail show growth too, at a slower rate. Cyber Monday 2025 reached $14.25 billion (up 7.1%), Black Friday $11.8 billion (up 9.1%), and Cyber Week as a whole $44.2 billion. Mobile accounted for 57.5% of Cyber Monday sales. Buy now, pay later spending on Cyber Monday hit $1.03 billion, and 79.4% of it happened on mobile.

Salesforce's global view put Cyber Week 2025 at $336.6 billion, with mobile driving 70% of orders.

What the 2026 forecasts say

Adobe's forecast, as reported by PPC Land, puts US online holiday spending (November 1 to December 31) at $275.1 billion in 2026, up 6.7%. It includes:

  • Cyber Week: $47.5 billion, up 7.4%
  • Black Friday: $12.9 billion
  • Cyber Monday: $15.1 billion
  • Mobile: 57.4% of season spending, and 63% on Thanksgiving Day
  • Buy now, pay later: $21.3 billion
  • Discounts peaking around 30% during Cyber Week, about the same as 2025

Deloitte expects US holiday e-commerce sales of $316.1 billion to $318.9 billion for November 2026 through January 2027, growth of 7.5% to 8.4%.

Adobe also measured traffic from AI assistants to US retail sites. In 2025 it rose 670% year over year on Cyber Monday and 760% across November 1 to December 1. Adobe forecasts AI-referred visits to grow another 130% this season, with Thanksgiving Day up 159%. When an assistant sends a shopper to your store, the product data it read has to match the page they land on, so product data quality matters more this year. Our agentic commerce readiness guide covers what to check.

What this means for your store

The numbers point to a few priorities:

  1. Mobile is where most of the money is. If anything on your mobile PDP, cart, or checkout is slow or confusing, it costs more in November than any other month. Our mobile CRO guide has the checklist.
  2. Accelerated checkout matters. With nearly a third of 2025 BFCM orders on Shop Pay, make sure express checkout buttons show and work on your product pages, cart, and campaign landing pages. See Shop Pay vs. guest checkout.
  3. Average cart value is high. A $114.70 average cart suggests shoppers are buying several items or higher-ticket products, which gives cart clarity and shipping thresholds more to work with.
  4. Discount depth will be similar to last year. You don't need to outbid the market. A clear offer is easier to act on than a bigger discount with complicated conditions.

Week by week: the final five weeks

Five weeks out: audit and fix

This is the last comfortable window for real fixes.

  • Walk the full purchase path on a mid-range phone, from an ad or email link to order confirmation.
  • Look for cost surprises. Baymard's research finds extra costs are the most common reason for abandonment among shoppers who weren't just browsing, so shipping, duties, and fees should be visible before checkout. Our free shipping threshold guide helps if you're changing yours.
  • Check PDPs for missing delivery dates, stock messaging, size guidance, and return information.
  • Review your Core Web Vitals in Shopify's web performance report, and remove apps you no longer use. See Shopify site speed and conversion.

Four weeks out: lock offers and test load

  • Finalize your offer structure, discount codes, automatic discounts, and bundles.
  • Test every discount combination at checkout, including stacked codes and free shipping thresholds.
  • Confirm apps can handle peak traffic. Ask app vendors whether they have BFCM capacity plans.
  • Shopify's own BFCM guidance suggests scheduling theme changes with Rollouts and testing app and theme changes two to four weeks before the event.

Three weeks out: build campaign pages and confirm tracking

  • Build landing pages for your main paid campaigns, matching each ad's offer and product. See Shopify landing pages for Meta and TikTok ads.
  • Place test orders and confirm exactly one purchase event reaches each ad platform and GA4. Our Shopify vs. GA4 guide covers the audit.
  • Note that Shopify changed its session measurement on September 21 to 23, 2026, so year-over-year session and conversion comparisons won't be like for like.

Two weeks out: soft freeze

  • Limit changes to bug fixes, copy updates, and scheduled promotional swaps.
  • Use Rollouts' Event type, or your theme's scheduling tools, to switch promotional banners and pricing on and off automatically.
  • Prepare customer service macros for shipping cut-offs, returns, and discount questions.

Final week: hard freeze

Shopify freezes its own platform before BFCM. Under a code freeze, only critical fixes can be deployed. That practice is worth copying. Don't install new apps, don't publish a new theme, and don't change checkout settings in the final week unless something is broken.

Shopify doesn't publish an official freeze date for merchants. A freeze starting the Monday before Thanksgiving (November 23, 2026) gives you a few days to fix anything that breaks before peak traffic.

What to leave alone

Some changes carry more risk than they're worth this close to peak:

ChangeWhy it can wait until January
Theme migrationToo many untested interactions with apps and tracking
New checkout apps or extensionsPayment problems during peak are the most expensive kind
Navigation restructureReturning customers lose their usual paths
New A/B testsHoliday traffic skews results and makes winners unreliable
Large catalog or URL changesBreaks ad links, email links, and search listings

If you want to test something during peak, use time-boxed promotional changes rather than structural experiments. Our A/B testing traffic guide explains why holiday results rarely hold.

FAQ: BFCM 2026 for Shopify

When is Black Friday 2026?

Black Friday 2026 is Friday, November 27. Thanksgiving is Thursday, November 26, and Cyber Monday is Monday, November 30.

How much did Shopify merchants sell during BFCM 2025?

Shopify reported $14.6 billion in sales over the 2025 BFCM weekend, up 27% year over year, with a peak of $5.1 million per minute and an average cart of $114.70.

What share of Black Friday sales happen on mobile?

Adobe reported that mobile accounted for 57.5% of US Cyber Monday 2025 online sales, and forecasts mobile at 57.4% of 2026 holiday season spending. Salesforce reported mobile drove 70% of global Cyber Week 2025 orders.

When should I freeze my Shopify store before Black Friday?

Shopify doesn't publish an official merchant freeze date. A practical plan is a soft freeze two weeks out, limited to bug fixes and content, and a hard freeze on themes, apps, and checkout settings from the Monday before Thanksgiving.

What should I fix first before BFCM?

Start with the mobile purchase path: product page clarity, visible shipping costs and delivery dates, cart clarity, and working express checkout. These affect the largest share of holiday orders.

Should I run A/B tests during Black Friday?

It's usually better not to. Holiday traffic, intent, and discounts differ from the rest of the year, so winners often don't hold. Use time-boxed promotional changes instead, and save structural tests for January.

Spend the time where the traffic goes

Five weeks is enough to fix the friction that shows up on every holiday order: cost surprises, slow mobile pages, and unclear carts. It's not enough to rebuild anything. Run the audit now, fix what's broken, lock the offers, and freeze early. A HiveSense audit flags product page, cart, and checkout friction in a prioritized list, which makes it easier to decide what to fix before the freeze. See our seasonal readiness page for more.
